FTL or LTL: How to Know Which One Your Freight Actually Needs

Most shippers pick full truckload or less-than-truckload out of habit. Small shipment, book LTL. Big shipment, book a full truck. That habit is fine until it quietly costs you money, which it does more often than most people realize, in both directions. The right call isn’t a default. It’s a per-shipment decision, and once you see how the math actually works, the right answer is usually obvious.

The real difference: how the freight moves

The core distinction isn’t size, it’s routing and handling.

Full truckload, FTL, dedicates an entire trailer to your freight. It moves direct from pickup to delivery, no stops in between, sealed at origin and untouched until it arrives. Your pallets ride on the same truck the whole way.

Less-than-truckload, LTL, shares one trailer across multiple shippers. Your freight moves through a hub-and-spoke network of terminals, getting sorted and transferred along the way. You pay only for the space you use, but your pallets get loaded and unloaded several times before they reach the destination.

That difference in handling is the whole story behind cost, speed, and risk. An FTL shipment gets touched about twice, at pickup and delivery. An LTL shipment gets touched four to six times as it moves through terminals. Every touch is a chance for delay and a chance for damage.

Speed and predictability

FTL is faster and more predictable, and the reason is simple: it’s a straight line. The truck drives from A to B, so transit time is basically drive time plus the driver’s required hours-of-service breaks, and little else. A direct truck can deliver a medium-haul lane the next day.

LTL on the same lane commonly takes a few days longer, because the freight stops at two or three terminals for sorting and consolidation before it gets to you. It’s still reliable enough for non-urgent freight, but the delivery window is wider and less certain, because your shipment’s schedule depends on the carrier’s consolidation schedule, not just the drive.

So if the freight is time-sensitive, that alone can settle it. If it isn’t, the transit trade-off is often worth the savings.

Where the cost crossover actually is

Here’s the part worth internalizing. There’s no single magic weight, but the practical crossover between LTL and FTL lands somewhere around 8 to 12 pallets, or roughly 10,000 to 15,000 pounds. Below that, LTL is usually cheaper. Above it, a full truck is often at or below the LTL rate per pound, and you get the speed and reduced handling for free.

Partial truckload fills the middle, that awkward 5,000 to 20,000 pound range where a shipment is too big to be a cheap LTL move but doesn’t quite need a dedicated truck. It’s the most underused mode, and it’s frequently the right answer on exactly the shipments people default to LTL for.

The trap is treating the list price as the whole cost, and it isn’t.

The costs that don’t show on the quote

Two things move the real LTL number in ways the initial quote doesn’t show.

The first is freight class and reclassification. LTL is priced on a class system tied to density and handling, and if the class on your bill of lading doesn’t match what the carrier measures, you get reclassified and rebilled, often higher. A quote built on the wrong class isn’t the price you’ll actually pay. Many carriers are also moving to density-based pricing, which changes the math further for low-density freight.

The second is accessorials and damage. Liftgate, residential or limited-access delivery, inside delivery, appointment requirements, detention, each is an add-on that can stack onto an LTL move. And because LTL freight is handled several times more than FTL, the damage rate is higher, which turns into claims, delays, and replacement costs that never showed up on the cheap quote you picked.

Add it up and the LTL move that looked cheaper on paper sometimes isn’t, once reclassification and accessorials land.

The consolidation play most shippers miss

Here’s the optimization that gets left on the table constantly: if you’re sending multiple LTL shipments from the same origin to the same general destination within a couple of days of each other, those can often be consolidated into a single partial or full truckload at a lower total cost than shipping them separately as LTL. Same freight, fewer touches, one move. It’s the kind of thing that only gets caught when someone is actually looking at your freight patterns instead of just booking each shipment as it comes.

How the decision actually gets made

There’s no fixed rule because the inputs change per shipment: how much you’re moving, how fast it has to arrive, how fragile or high-value it is, the freight class, and what accessorials the lane requires. A shipment going out at 6 pallets of dense, sturdy freight on a flexible timeline is a different call than 11 pallets of fragile, high-value product that has to be there Tuesday, even if they weigh the same.

The pattern we see is that the shippers leaving money on the table are the ones treating it as a default instead of a calculation, defaulting to LTL on loads that should consolidate, or booking full trucks on freight that didn’t need one.

The bottom line

FTL versus LTL is a real decision with real money riding on it, and the cheapest quote on paper is not always the cheapest shipment once class, accessorials, and handling damage are counted. Knowing where the crossover sits, when to consolidate, and what the quote isn’t telling you is the difference between a freight program that runs efficiently and one that leaks margin one shipment at a time.
